The Quick Version: Ashoka Buildcon built highways like a chef cooks biryani — with patience, layers, and the occasional explosive result. 9M FY26: ₹4,039.78 crore revenue (down 21% YoY). But PAT up 97% to ₹272 crore, thanks to ₹237 crore in exceptional gains from selling BOT assets. P/E of 3.08x screams “too cheap” like a discounted biryani from a 5-star hotel. Or it screams trouble. The Contractor Nobody Asked for a Timeline, Yet Everyone Blames for Delays

Ashoka Buildcon. Founded 1993. Nickname: “The highway builder who runs on monsoon time.” They build roads, railways, power transmission lines, and civic infrastructure — basically, the stuff that makes other infrastructure projects possible. They’re a Fortune India 500 company. They’ve constructed 14,000+ lane km of highways. Electrified 30,000 villages. Built 10 million sq ft of buildings. To put it in perspective, they’ve contributed more to India’s physical infrastructure than many states have budgets for.

But here’s the thing about infrastructure projects: they’re delayed so often, the Concord Flights decommissioned faster. Q3 FY26, revenue dropped 23% YoY (consolidated). Not because they stopped building. Because projects are stuck in land acquisition limbo. Management, in the Feb 2026 concall, admitted land acquisition is “very difficult.” Translation: “The government took three years to acquire land. The monsoon didn’t help. We’re now 9 months behind schedule.”

Meanwhile, they’ve been aggressively monetizing BOT (Build-Operate-Transfer) assets — basically selling their golden-goose toll roads to infrastructure funds. Dec 2025: sold 5 BOT projects for ₹1,814 crore to Maple Infrastructure Trust. Additionally, bought out Macquarie’s stake in ACL (subsidiary) for ₹667 crore, making it 100% owned. The consolidated debt fell from ₹4,910 cr (Sep’25) to ₹2,722 cr (Dec’25). 44% debt reduction in 3 months. That’s not financial prudence — that’s a fire sale dressed in a tuxedo.

Concall Insight (Feb 2026): Management: “Land acquisition is still very difficult in West Bengal.” Appointed date delayed despite financial closure. Translation: “We have money. We have contractors. Government hasn’t given us the land. So we’re selling assets and buying back our own company.”

They Build Stuff. Then They Monetize It. Repeat.

The business has three pillars. First: EPC (Engineering, Procurement, Construction). They bid for highway, railway, power, and building projects from NHAI, state governments, and private clients. Build it under contract. Get paid on milestones. Classic construction play. 63% of revenues in 9M FY26 came from EPC contracts.

Second: BOT / HAM assets. Under BOT, they build a highway, operate it for 20–30 years collecting tolls, then transfer to government. Under HAM (Hybrid Annuity Model), they build and operate, but government co-finances and guarantees revenue. These are cash-generative assets. But they’re capital-intensive and illiquid. Q3 FY26 toll collections: ₹77.3 crore from Jaora–Nayagaon toll road. Steady. But not scalable fast — hence the fire sale.

Third: Asset monetization. New innings. They’ve realized: “Why lock ₹5,000 crore in mature toll assets yielding 15–17% IRR when we can sell to infrastructure funds at 10–12% IRR discount and redeploy capital into higher-IRR EPC projects?” Translation: “We’re shifting from ‘own and operate’ to ‘build and flip.'” It’s brilliant arbitrage if execution picks up. It’s terrifying if it doesn’t.

The Monetization Game: Ashoka currently holds 5 BOT/HAM projects out of 21 total. They’ve sold 5, planning to sell remaining 6 by June 2026. Post-monetization, debt is expected to drop to ₹200–300 crore. They’re basically converting a “mature toll road portfolio” (low-risk, low-return) into a “project pipeline” (high-execution-risk, higher-return) play. High-wire act. No net.

The Annualisation Twist: Standalone Q3 EPS is ₹3.47. But wait—there’s ₹30 crore of exceptional income embedded (tax reversals, provision writeback from Macquarie buyout, Saudi subsidiary impairment reversal). Strip that out, and PAT from operations would be ~₹72 crore, or ₹2.40 EPS. On a consolidated basis (including subsidiaries), Q3 PAT explodes to ₹2,111 crore—because it includes ₹112 crore exceptional gain from HAM monetization and ₹95 crore provision writeback. So annualised EPS of ₹37.34 is a statistical lie wrapped in exceptional gains. The real operating earnings are much softer. Revenue down 21% YoY (9M). That’s the core story.
